When a leader decides to get serious about AI, the same set of questions comes up. Not ten. Three.
Where do I start? Start where AI can move a number you already care about. Not the most exciting use case: the most measurable one. Revenue, margin, cycle time, retention. Pick something with a number attached, prove it, and scale what works.
Do I build, buy, or wait? This gets decided by instinct and peer pressure far too often. Someone reads what a competitor did, so they copy it. The honest answer needs a decision framework and some intentionality. Build only where quality or intellectual property requires it. Buy the standard capability off the shelf. Partner where an outside provider adds clear value. And the order you take this in matters as much as the choices themselves.
Will AI replace my people? The leaders who get the most from AI do not frame it as cost cutting. The bigger prize is the work that was not possible before: new products, faster cycle times, more reach per person. A pricing and forecasting capability that touched hundreds of thousands of small and medium businesses added real, measurable revenue. That was not about removing people. It was about giving a team reach and capacity they did not have before.
The pattern behind all three questions is the same. Leaders do not lack information about AI. There is too much of it. What they lack is a way to apply it to their own business with confidence.
