Asking the right questions before getting started on AI adoption
Nicolai Rasmussen on the question most companies open with, the question that should replace it, and why capability compounds while tools get forgotten.
Volume II · September 20261:52Tools get bought and forgotten. Capability compounds.
The wrong opening question
Most companies start their AI journey with the wrong question. They ask: how do we use AI? It sounds reasonable, and it sends you straight into a pile of pilots that go nowhere.
The better question is: where can AI create measurable business value? Same energy, completely different outcome. One starts with the tool and looks for a use. The other starts with the business and looks for the point where AI moves a number that matters.
Put a number on it first
Ask the second question and a lot falls away quickly. You start with a use case tied to revenue, margin, retention or cycle time. You put a number on it, and you prove it before you scale. The discipline is the same one you would apply to any other investment. AI does not earn an exception.
Capability compounds
There is a second shift. Stop thinking of AI as a collection of tools and start thinking of it as a capability you build into the organisation. Tools get bought and forgotten. Capability compounds. The long-term winners will be the companies with real AI competence across the business, not the longest list of subscriptions.
This is why Vector of One starts with the accountable leader rather than the technology. That leader can ask the right question, attach a number to the answer, and hold the organisation to it. Get that person fluent and pointed in one direction, and the use cases sort themselves out.
